Focal point

The obvious answer people converge on when they must coordinate without talking.
What it means
A solution that people tend to choose in a coordination problem absent communication, because it stands out as natural, salient, or culturally prominent. Schelling argued that when players share an interest in matching choices but cannot confer, success depends not on logic but on a shared sense of what is conspicuous — a focal point. The selecting cue can be precedent, symmetry, roundness, or any feature that makes one option 'obvious' to everyone at once. It matters because it shows coordination is solved by shared imagination and culture rather than pure rationality, and it underlies norms, conventions, and tacit bargaining.
The original demonstration
Thomas Schelling introduced the idea in The Strategy of Conflict (1960) through a set of informal questions he put to students and colleagues. Asked where two strangers who must meet in a large city on a given day, with no prior contact, ought to go, a striking share named the same landmark at the same hour, even though almost any place would in principle serve. Asked to choose heads or tails so as to match an unseen partner, most picked heads; asked to name a positive number another person would also name, many said one. None of these answers follows from formal reasoning: in a game of pure coordination every matching pair is an equilibrium, and logic alone cannot say which one to pick. What guides players, Schelling proposed, is salience, some quality that makes one option leap out as the obvious meeting of minds. He extended the point to tacit bargaining, where parties who cannot negotiate still converge on conspicuous divisions such as an even split or a round figure. The solution came to be called a focal point, or Schelling point.
What the evidence shows
The first systematic test came from Judith Mehta, Chris Starmer and Robert Sugden (1994), who set subjects pure-coordination tasks such as naming a year, a colour, or a place to meet, under two different instructions. When simply asked to give a typical answer, people converged somewhat because certain responses are individually more natural, an effect the authors called primary salience. When instead asked to match an anonymous partner, convergence rose sharply, showing that players actively searched for a shared cue rather than reporting a personal favourite, which they called Schelling salience. Coordination rates in these no-conflict games were high, confirming Schelling's core claim. The picture darkens once interests diverge. Vincent Crawford, Uri Gneezy and Yuval Rottenstreich (2008) demonstrated that the power of focal points is limited: introducing even a minute payoff asymmetry, so that one salient label was worth marginally more to one player, sharply degraded coordination, because each side now hoped the other would settle for the conspicuous option while it took the richer one. The label kept its pull, but it no longer reliably solved the game. The honest summary is therefore a bounded one. Focal points coordinate well when players' interests are aligned and the cue is unambiguous, and much less well when payoffs pull against salience. Most of this clean evidence comes from one-shot laboratory games with modest stakes, so the size of the effect in richer field settings, with reputation and repeated dealing, is less firmly established.
Why it happens
Explaining why a mere label should override strategic calculation has proved harder than documenting that it does. One family of accounts treats focal selection as ordinary belief-based reasoning: a player forms a guess about what a less sophisticated partner would do and best-responds to it, iterating a step or two, as in the level-k and cognitive-hierarchy models. A rival account, team reasoning, developed by Michael Bacharach and by Sugden, holds that people sometimes shift from asking what should I do to asking what should we do, and then pick the option that best serves the pair, which is exactly the salient one. Nicholas Bardsley, Mehta, Starmer and Sugden (2010) pitted the two explanations against each other in a pair of experiments and found the evidence split: one design gave strong support to team reasoning while the other favoured cognitive-hierarchy theory. They concluded that players' reasoning is sensitive to the decision context rather than that either account wins outright. Sugden's earlier theory (1995) had already argued that focal reasoning is a form of collective rather than individual rationality. The mechanism thus remains open: salience plainly does the coordinating work, but whether it operates through layered individual beliefs or through a genuinely shared mode of reasoning is unsettled.
Where it shows up
Focal points quietly underwrite much of social life. Conventions such as which side of the road to drive on, which currency or measurement standard to adopt, or which spot everyone knows to gather at, persist because each participant expects the salient option to be chosen and has no reason to deviate once it is. In negotiation, round numbers, equal splits and prominent precedents act as anchors that let parties settle without an explicit deal; a fifty-fifty division is focal not because it can be proved fair but because it is uniquely conspicuous, a pattern later probed experimentally by Andrea Isoni and colleagues (2013) in tacit bargaining. Markets show the same pull in prices that cluster at round figures. Legal and property rules often codify a pre-existing focal principle, such as first possession or the midpoint of a disputed boundary. Even queues and rights of way rest on a shared sense of the obvious order. In each case the focal point does the work that explicit communication or enforcement would otherwise require, which is why the concept is central to accounts of how norms and conventions arise and hold.
Limits and caveats
Several qualifications matter. First, salience is not free-standing: a cue coordinates only among people who share the culture, language or experience that makes it conspicuous, so a focal point obvious to one group can be invisible to another, and coordination across groups fails accordingly. Second, as the payoff-asymmetry results show, salience is fragile against conflict of interest; where distribution is at stake, focal points guide but do not guarantee agreement. Third, focal coordination can lock in arrangements that are merely prominent rather than good, giving some conventions their stubbornness even when a better alternative exists. Fourth, because the underlying mechanism is contested, predicting which feature will prove focal in a genuinely new situation remains partly a matter of judgement rather than settled theory. The concept is powerful as an explanation of how coordination is possible when rationality cannot settle it, but it describes a tendency shaped by shared context, not a lever that works on demand.
Examples
Two strangers told to meet in New York with no further plan often pick Grand Central at noon — the focal point.
Two colleagues separated in a large unfamiliar venue, with dead phones and no arranged plan, tend to head for the main entrance rather than any of the equally central meeting spots, because it is the one place each expects the other to treat as obvious.
Two firms quietly dividing a newly opened territory, with no lawful way to confer, settle near a half-and-half split, not because parity is efficient but because it is the one division neither side has to justify to the other.
A retailer setting a price drifts toward a round whole-currency figure that shoppers and rival stores alike read as the natural reference, which then becomes the point competitors match rather than undercut by a few cents.
Asked independently to name a positive whole number that will coincide with a stranger's, more people name one than any other value, the smallest and most conspicuous of the infinitely many options available.
