Attribute substitution
Answering an easier question than the one actually asked.
What it means
Attribute substitution is the proposed general mechanism beneath many heuristics: faced with a hard target question, the mind swaps in a related but easier 'heuristic' attribute, answers that, and maps the answer back onto the original question. The two attributes must be associated — the easy one a rough proxy for the hard one — so the swapped answer often lands in the right ballpark even when systematically wrong. Kahneman and Frederick framed availability, representativeness and the affect heuristic as special cases of this single move. The swap is fast and rarely reported, though conflict-monitoring work finds people often register that something is off — slowing down, losing confidence — without being able to say what. It is an organising frame, not a settled result: best evidenced where the easy attribute can be measured on its own, as with outrage standing in for damage awards, and weakest in the mood-and-life-satisfaction demonstrations that made it famous.
How it is tested
Because the swap is silent, you cannot catch it by asking people what they did. Kahneman and Frederick's answer was the heuristic elicitation design: give one group the hard target question and another the easy attribute you suspect has replaced it, put both on the same scale, and compare. If the two sets of judgments rise and fall together, the target judgment is carrying no information the easy attribute did not already supply. The appeal is that it needs no introspection. The weakness is that a tight correlation is also what you would see if both judgments drew on the same evidence, so the design persuades only when the target has a defensible right answer that the easy attribute demonstrably fails to track.
What the evidence shows
The evidence splits by domain. The strongest case is punitive damages: Kahneman, Schkade and Sunstein found mock jurors agreed closely on how outrageous a defendant's conduct was and how severely it deserved punishing, yet their dollar awards were erratic — the signature of an outrage judgment mapped badly onto an unfamiliar money scale. Frederick's bat-and-ball problem is the same shape in miniature: the intuitive ten cents answers an easier subtraction than the one posed, and it is overwhelmingly the answer people give when they get it wrong, students at highly selective universities included. The weakest case is the illustration it is famous for. That people read their present mood to judge their life rested on two demonstrations — Schwarz and Clore's mood-and-weather study, and Schwarz, Strack and Mai's question-order effect — and both failed at scale: most weather conditions show no relation to reported life satisfaction across samples of a million-plus, the few reliable effects being small enough that only that much power could detect them, and Many Labs 2 could not reproduce the question-order effect. Neither sinks the mechanism, but its best-known example is the wrong one to lean on.
Where it breaks down
Two problems dog the account. The first is the claim that the swap goes unnoticed. De Neys and Glumicic found that people who give the substituted answer still behave like people who sense something is wrong: they slow down, report lower confidence, and return to the conflicting information. The substitution may be automatic, but the mismatch registers somewhere, which complicates the story that intuition answers the easier question and never notices. The second is falsifiability. Gigerenzer's standing objection to this family of theories is that terms like representativeness are loose enough to fit any result after the fact, and attribute substitution inherits the problem: almost any error can be redescribed as some easier attribute having been consulted. The idea earns its keep only where the substituting attribute is named in advance and measured separately.
Using it in practice
The value is diagnostic. When a judgment comes out fast, confident and unanimous while the underlying question is genuinely hard, ask what easy attribute could be doing the work, and whether the people judging had any access to the hard one. Grant and manuscript review is the standard case: a committee that cannot observe whether the work will actually pan out converges on how assured and polished the writing is, and 'rigour' is the name that impression gets. The fix is rarely an instruction to think harder. Substitution is not laziness, and telling people to be objective leaves the accessible attribute where it was. What works is changing what is available at the moment of judgment: scoring defined dimensions separately before forming an overall view, or fixing the criterion in advance so the easy attribute has something to be contradicted by.
Examples
Asked 'How happy are you with life?' people often answer the easier 'What's my mood right now?'
Asked whether the candidate can do the job — hard — an interview panel quietly answers whether they enjoyed talking to them, which is easy, and files the result under 'fit.'
Asked whether a stock is a good buy, an investor answers whether the company is one they admire: a much easier question, and one that can be right for years and then suddenly wrong.
Asked how risky the surgery is, a patient answers how frightening the complication sounds, so a rare but vivid outcome outweighs a common one that is dull to picture.
Marking an essay, an examiner asked to judge the strength of the argument drifts into judging the fluency of the prose, which is easier to see and passes for rigour.
Asked what a defendant should pay, mock jurors agree closely on how outrageous the conduct was, then produce wildly erratic dollar figures — the outrage is the judgment; the money is a bad translation of it.
