Extrinsic motivation

Motivation & the Self

Acting for a separable outcome — pay, grades, praise, avoiding punishment.

What it means

Extrinsic motivation is motivation that comes from outside the activity itself — from rewards, pressures, or consequences such as pay, grades, praise, deadlines, or the avoidance of punishment — rather than from inherent interest in the task. Within self-determination theory it is not a single thing but a spectrum of internalization: at one end is purely controlled, external regulation ('do it or else'), and toward the other end are more autonomous forms in which a person has come to identify with or value the goal even though the activity is still instrumental. The mechanism that matters is this degree of internalization, because the more an external motive is integrated into the self, the more durable, persistent, and well-being-compatible the resulting behavior becomes. A key nuance and debate is that controlling extrinsic rewards can undermine pre-existing intrinsic motivation — the overjustification effect — so incentives are not uniformly beneficial and can crowd out internal motives. It matters for the design of pay, education, health incentives, and policy, where the goal is usually to support internalization rather than to rely on raw external control.

The four kinds of external regulation

Self-determination theory's organismic integration sub-theory splits extrinsic motivation into four grades that differ in how much the person has taken the reason inside. External regulation is the rawest: acting only for a reward or to dodge a punishment, with the motive sitting wholly outside. Introjected regulation is partly swallowed but not digested — doing something to avoid guilt or shame, or to protect self-esteem, a kind of internal pressure. Identified regulation means consciously valuing the goal: a nurse studies pharmacology because competent care matters to her. Integrated regulation folds the goal into a coherent sense of who one is. The behaviour stays instrumental throughout, but each step toward integration buys more persistence and less strain.

What the evidence shows

The sharpest finding is about tangible rewards. Deci, Koestner, and Ryan's meta-analysis of 128 experiments found that expected, tangible rewards contingent on doing, finishing, or performing an activity reliably lowered later free-choice engagement, with effects near d = -0.3 to -0.4; verbal praise and informative feedback, by contrast, tended to raise it. An earlier competing meta-analysis by Cameron and Pierce had downplayed the effect, and the dispute turned on how studies were coded. Cerasoli and colleagues' later 40-year synthesis reframed the question: intrinsic motivation and extrinsic incentives are not a zero-sum pair but jointly predict performance, and what matters is contingency — incentives tied directly to output weaken the intrinsic-performance link, while looser incentives leave it largely intact.

When incentives crowd out

Money can carry a message that overrides the price signal. In Gneezy and Rustichini's Israeli daycare study, fining parents for late pickups made lateness more common, not less: the fine recast a moral lapse as a fee that could simply be bought, and when the fine was scrapped the higher lateness stuck, because the norm it displaced did not return. Reviewing education, charitable giving, and health programs, Gneezy, Meier, and Rey-Biel find the same pattern — incentives that work while running can fade or reverse once withdrawn, and can signal that a task is unpleasant or that the principal distrusts the agent. An incentive is never just an added benefit; it also redefines what the situation is about.

Designing incentives that hold

The practical implication is to shape how a reward is read. A payment framed as recognition of competence supports motivation; the same payment framed as control over behaviour erodes it. Incentives are safest where there is little intrinsic interest to crowd out — dull, effortful, or purely instrumental tasks — and riskiest for activities people already enjoy. Where the aim is a lasting habit, incentives can jump-start behaviour but should be faded before they become the whole reason for it, and paired with a genuine rationale, real choice, and acknowledgement of the person's own perspective so the motive can be internalised. Pay, grades, and health rewards do least harm when they scaffold identified and integrated regulation rather than leaning on raw external control.

Examples

Working overtime mainly for the bonus is extrinsically motivated.

One student revises to avoid losing her place; another revises because the degree leads to work she has chosen. Both motives are external, but the second is internalised and holds up longer.

Paying children per book read lifts the count while the money lasts, then can leave them reading less than before. The reward has recast a pleasure as a job.

A manager who offers a cash bonus for following a safety checklist can send an unintended signal — that management does not trust staff to be careful on their own — which can dampen the very diligence the bonus was meant to buy.

Paying for blood donation is a genuinely mixed case: some studies find cash reduces turnout, as money reframes a civic gift as a poorly paid transaction that displaces the motive to help, while others find incentives raise donation.
